Couple buys 'boring' landscaping business, faces near collapse before AI rescue

Andrea Palacio and her husband sought a "boring" business for passive income, purchasing a South Florida landscaping company for $470,000. They anticipated a low-effort, cash-flowing venture. However, within days of the deal closing, the seller vanished, ten of the twelve employees quit, and monthly revenue plummeted from $70,000 to $40,000.

The situation worsened as the couple had pledged personal assets as collateral for their Small Business Administration loan. Palacio, pregnant and caring for a seven-month-old, found herself managing all aspects of the business, from bookings to customer service, while previously envisioning themselves as distant investors.

Over the next year, they rebuilt revenue to between $60,000 and $65,000 monthly, but this required 80-hour workweeks, leaving Palacio feeling absent from her children's lives. The introduction of AI, specifically ChatGPT, offered a new direction. Palacio developed an AI receptionist and customer relationship software, automating tasks and saving approximately 20 hours per month.

By December 2024, the couple decided to sell, hoping to recoup their initial investment. They received an offer of $750,000 but declined, needing the business for income. A subsequent six-month trip abroad, leaving a manager in charge, allegedly resulted in employee theft, leaving the company with only $2.50 in its bank account, according to Palacio. She acknowledged their initial lack of leadership skills and the need to track key metrics.

Facing further challenges, including the inability to afford a new manager, the couple leaned more heavily on AI automation. This included a dashboard to monitor crew efficiency, job times, and profitability. Palacio stated that AI provided her with freedom and allowed her to delegate tasks. As of June 2024, the business reported $75,000 in monthly revenue with seven employees. Palacio has since launched Crewless, a company aimed at helping others implement AI in their ventures. She emphasized lessons learned, including the importance of seller financing and maintaining emotional distance for logical problem-solving.
